The gap

Why do most AI projects never show up in the P&L?

More than 80 percent of companies investing in gen AI report no tangible impact on enterprise-level EBIT. That is McKinsey, March 2025. MIT's Project NANDA put it more bluntly in a preliminary July 2025 report: 95 percent of pilots show no measurable return in the P&L. That second figure is contested — small sample, six-month window, not peer reviewed — and Fortune's coverage is now the most reliable public record of it, because the original MIT link no longer resolves. Kreante cites it anyway, with the caveat attached, because the direction is not in dispute even if the decimal is.

Those numbers are not a story about bad models. They are a story about buying tools before understanding the process the tool was supposed to fix.

Symptoms

How do you know it is a process problem and not a tool problem?

You do not wake up wanting AI. You wake up knowing something leaks and you cannot see where.

  • Revenue earned and never invoiced, because adding a small item to an existing invoice takes more work than it is worth.
  • Customers who churn with no early signal, and three people in the room giving three different explanations why.
  • The same data typed into three or four systems by different people.
  • Spreadsheets acting as the integration layer between systems that do not talk to each other.
  • Nobody in the company can list which software the company pays for.
  • The bottleneck is decisions, not engineering capacity.

If two or more of those are true, the first thing you need is not a model. It is measurement.

In the field

What does an AI audit actually find?

A 133-person vehicle photography and merchandising company, serving roughly 300 dealerships across the US, producing 30,000 photos a day.

Their maturity assessment came back at 2.23 out of 5. One question got the same answer from all five respondents: nobody knew which AI tools the company used or paid for.

Two days on site, six sessions, every transcript read in full. Kreante's discovery produced 194 validated findings. Three of them mattered more than the rest:

  • Revenue was being earned and never invoiced, because adding one vehicle to an existing invoice required a process nobody ever ran for a single unit.
  • Account loss had no early signal, and three executives gave three incompatible explanations for churn.
  • The metric their customers actually respond to, the percentage of inventory with no photos, was tracked by hand in a 300-line spreadsheet updated daily.

None of those three needed a model to find. All three needed someone to sit down with the people doing the work.

What we said no to

What did we tell this client not to buy?

Two of the seven solutions we recommended are not AI at all. One is a rule and one is a trigger, and we put that in writing.

We also declined to sell them an AI replacement for a platform they were unhappy with, because the real constraint was the vendor relationship, not the software.

We would rather lose the larger scope than deliver something you will quietly stop using in four months.
